Org maintainers can now pin messages. Everyone in the org sees pinned messages, including people who were added without Share history and can't read anything from before they joined.
Pinning sits next to Reply and React on a message. Each time a maintainer pins, a dialog warns them that the whole org will see the message, history or not, until they tick "Don't show this again". A pinned message keeps its pin button visible beside it, so maintainers can unpin it without hovering, and contributors see a plain pin icon there.
Pinned messages show as a one-line bar at the top of the chat: a count and the latest pin. Clicking it opens a panel with each pinned message, its author and time, the text cut to three lines with Show more, and Reply and React. Maintainers can unpin from the panel too.
Changes
messages.pinned_at is a new nullable timestamp with an index on (conversation_id, pinned_at). It is needed to know which messages an org pinned and in what order. Everyone in the org can see it. It is cleared on unpin and goes with the message.
UpdateMessagePin and DeleteMessagePin set and clear it through MessagePinController (PUT/DELETE remotes/messages/{message}/pin). The form requests allow maintainers of the message's org only, not on events, not on messages older than the maintainer's own history, and at most 25 pins per org (Conversation::MAX_PINNED_MESSAGES). UpdateMessagePin checks that limit again after it takes the conversation lock, so two maintainers pinning the 25th message at once can't reach 26; the one that loses just doesn't pin, and the web shows it as a failed pin. Pinning is blocked during a timeout like the other org actions, and both routes use the per-user throttle:pins limiter like commit and conversation pins.
Message::isVisibleTo() and RepliableMessage treat a pinned message as visible to every member of its org. That is what lets someone without history load its images and voice note, react, and reply. Unpinning takes that access away again.
The org thread payload has a pinned list. To avoid a new column, pinning and unpinning move the conversation's existing reactions_version, so polls only get the list again when a pin or a reaction changed (pinned: null otherwise). The pin endpoints return the list and that version, and the client only accepts a list at least as new as the one it has, so a slow poll can't undo a pin.
The pinned list leaves out reply_to, reply_to_id and link previews, on the web and the API (MessageResource now honours hidden attributes for reply_to_id). Otherwise a member without history could learn about a message from before they joined.
In org threads, every bubble now reserves a bit more room for the action buttons (three instead of two), so nothing rewraps when a message is sent or pinned. Org bubbles in the chat dock are about 2rem narrower than before because of this.
The panel reuses ReactionTray with a new placement="beside", so the emoji tray opens next to the item's buttons.
The long-press sheet on touch gets a Pin message / Unpin message action for maintainers.
API messages carry pinned_at (null unless pinned), as the web's do, so the app can mark pinned messages in the thread. App developers: this is the message pin, not the conversation's own pinned_at for inbox pins.
Pinned voice notes come with the signed URL upstream's MessageResource now adds, so the app can play a pinned voice note even from before the member's history. The URL is checked against isVisibleTo on every fetch, so it stops working once the message is unpinned.
The app gets the same endpoints, PUT and DELETE /api/v1/remotes/messages/{message}/pin, signed like its other Remotes calls (second commit). Their form requests call the web requests' checks through a static authorization() method, the same way the API message requests reuse messageRules(), so the rules and messages live in one place. They answer with the pinned list in the shape the API thread already uses (MessageResource) and the reactions version. The app has no pin UI yet, so the knowledge base says pins show on the web.
Things to look at:
The pin that loses the race for the 25th slot gets a 200 with the org's pinned list, without its message, since actions don't validate and the controller doesn't branch. The web treats that as a failed pin. An API client should do the same: check that pinned contains the message. There's no API-level race test, but both routes go through the same action, which has one.
Any reaction anywhere in the org moves reactions_version, so the next poll for each member re-sends the pinned list (up to 25 messages). That felt like a fair trade for not adding a column, but say if you'd rather have a separate version.
If someone without history reacts to an old message while it's pinned, they can't remove that reaction after it's unpinned, because the message is no longer visible to them.
After pinning, the pin button reads "Pinned message" and ignores clicks until the pointer moves off it, so a double click doesn't unpin, following the Follow button.
"Don't show this again" is kept in localStorage per user, so it's per browser.
Since this was opened, production added pinned conversations in the inbox (OrgThread.pinned_at). They're a different thing from pinned messages, so the names here say messages wherever it could be read either way: pinned is the list of pinned messages, MAX_PINNED_MESSAGES, lib/pinned-messages.ts, and the buttons read "Pin message" and "Unpin message". Panel author names use the same link and hovercard as thread names now do.
Validation
Local, in a clone on this branch:
pint --parallel --test, rector --dry-run and phpstan pass.
pest --type-coverage --min=100 is at 100%.
The full suite with pest --parallel --ci --coverage --exactly=100.0 runs 4406 tests, all passing, on the current head. Every file this PR touches is at 100%, but the total is 99.4%, because production's own "feat: pings" commit (d8867486) added CreateConversationPing, the four ping controllers and the four ping requests without tests. So production fails the coverage gate by itself, and so will this PR until those get tests.
The frontend format check, lint, both tsc runs and the node unit tests (182, plus the 496 vitest cases they run) pass, as does the build. These ran through node_modules/.bin because bun isn't installed on this machine, with vite-plus 1.3 against the lockfile's 1.4. The vitest run needs VITE_APP_NAME="/dev/null", as in .env.example.
New tests cover who can pin and unpin, the cap, timeouts, events, history limits, the pinned list on loads and polls, a member without history seeing, reacting to, replying to and loading the image of a pinned message, and the pinned list not leaking what it replies to. The client's pin bookkeeping has unit tests in tests/Unit/PinnedMessages.test.ts. The race on the cap has a regression test at the action level (two authorized pins at 24 end at 25) and one through the endpoint.
I also used it in the browser as the maintainer and as a member added without history. That covered pinning, the warning, the banner and panel, Show more, reacting and replying from the panel, and unpinning.

Independent review
A separate agent that didn't write the code reviewed it independently, read-only, on base 8adba040 and head 3fdfdaa0, against the original request, the repo guidelines and every capture above. It took three rounds.
First round (an earlier head): CODE FAIL and VISUAL FAIL. The pinned list leaked what pinned messages replied to, and bubbles rewrapped when pin state changed. It also flagged a double click unpinning, a copied emoji tray, a stale list race, a lock order that could deadlock, and a missing timeout test.
Second round: CODE PASS, VISUAL FAIL. The panel's touch targets were too small, some captures were missing, and the banner count could shift the preview.
Final round on 3fdfdaa0: CODE: PASS, VISUAL: PASS, no blockers. It confirmed each earlier finding is fixed.
The API endpoints (fe154f50) were reviewed separately: CODE: PASS, no blockers. Visual review doesn't apply, as that commit has no UI change.
After Simon's review, the branch was rebased onto a003e08f and his three points were fixed (API pins without reply ids, the cap checked under the lock, fixtures for the required pinned field). The same reviewer checked the rebased head 6c9662b2 against all of it, including that the rebase kept everything of upstream's: CODE: PASS, VISUAL: PASS, no blockers.
production then merged the Mac app, which conflicted in MessageResource and the knowledge base. After rebasing onto 6ceabb0e, the reviewer checked the two resolved hunks and that nothing of upstream's was dropped: CODE: PASS, with visual unchanged, since no frontend file differs from 6c9662b2 apart from upstream's own commits.
production then added pings and web push, which conflicted in conversation-thread.tsx (both sides added a block in the same spot; both are kept). CodeRabbit asked for pinned_at in the API's message shape, which is the last commit. The reviewer checked the range-diff, that nothing of the pings and push work was dropped, and the new commit: CODE: PASS, visual unchanged.
Limitations
No physical device testing, only emulation.
With a tall panel open, the thread's Back to present button sits under the panel until it closes.
When the conversation itself is pinned in the inbox too, the bar's short "pinned · N" label could be read as being about the conversation. Its accessible name says pinned messages.
Author names in the panel truncate on narrow phones (the full name is in the tooltip).
After pinning from the long-press sheet, focus ends up on the page body, since the sheet button that opened the warning is gone.
While the thread is scrolled, the pinned bar sits over its top 36px. That's on purpose, so new pins never push the messages down.
A reply ghost pointing at a pinned message from before your history doesn't jump anywhere when clicked.
The 25-pin cap is checked before the write, so two maintainers pinning at the same moment could reach 26.
The panel's list has no fade at its scroll edge.
If an unpin fails more than 300ms after the click, the row comes back without animating.
The losing pin in that race says "Could not pin. Try again." rather than the cap message; trying again shows the cap message.
After pinning, "Pinned message" can stay on the button until the pointer moves, even if content moved under it.
A timed-out maintainer can still unpin, on the web and the API. Only pinning is blocked.
Reply ghosts in the thread already show the text of older messages to members without history. That predates this PR and I'll fix it separately.
Organization maintainers can pin and unpin up to 25 messages. Pinned messages appear in a chat banner and can be viewed, replied to, and reacted to by all organization members, including those without access to earlier history.
Pin and unpin actions are available through the signed API.
Bug Fixes
Users in a timeout cannot pin organization messages.
This message is generated by an AI agent on behalf of @xHeaven. It may contain errors—verify important details.
Three things need fixing before merge:
OrgThreadResource.php:49 sends pinned messages through MessageResource, which explicitly returns reply_to_id despite the query’s makeHidden(). A member without history receives the ID of an unreadable parent. Please omit parent reply information from API pins too and cover this case.
UpdateMessagePinRequest.php:32 checks the cap before the action acquires the conversation lock. With 24 pins, two requests can both authorize and leave 26. Please make the capacity check and write atomic and add regression coverage.
The new required OrgThread.pinned field breaks newer base-branch fixtures at RemoteNotifications.test.tsx:788 and RemotePreferences.test.tsx:35. Please update those fixtures so the combined revision passes lint and types.
The 76 affected PHP tests and 147 JavaScript unit tests passed locally.

Merge Risk: Minimal · up to f2263
The API now includes pin timestamps, and no unresolved issue in the supplied evidence prevents merging after normal checks.
Security architecture risk: Moderate · up to f2263
Pinning deliberately shares older messages with the whole organization. Membership and maintainer controls limit exposure, but replies created while a message is pinned can keep its contents available after it is unpinned.
Retained concerns
Medium · security · inferred: A history-restricted member can reply to an old message while it is pinned. After a maintainer unpins it, the reply remains ordinary visible history and its eagerly loaded reply target still serializes the old message’s body, author identifier, and attachment-presence metadata. Clearing pinned_at revokes direct visibility but does not revoke this indirect server-side disclosure. The serializer behavior existed before this PR; the newly relaxed reply validation lets a restricted member establish the reference without having ordinary history access. This concerns continued delivery after unpinning, not an expectation that previously downloaded copies can be recalled.
Security review details
Security Blast Radius
inferred — The identified disclosure is bounded to current participants of the affected organization and messages previously published through pinning. A contributor can preserve indirect access through a reply without acquiring maintainer privileges. The reply payload exposes text and attachment-presence metadata, not the attachment contents themselves.
Security Findings and Attack Paths
inferred — The relevant sequence is pin an old message, allow a history-restricted member to reply, then unpin it. Subsequent ordinary thread delivery still loads the reply target and serializes its body without checking its restored history restriction. Pinned-list reply suppression does not protect this ordinary-thread path.
Trust Boundaries and Controls
observed — Mutation requests require Remotes access, message visibility, an organization conversation, and maintainer authority. Pinning additionally rejects events and checks capacity. API requests reuse the web authorization methods; both surfaces throttle mutations and block new pins during timeout while permitting unpinning.
Resilience and Maintainability Implications
observed — The client rejects older pinned lists and defers reconciliation while mutations are in flight. Polling uses the lower of the thread and pinned-list versions so a list discarded during a mutation can be requested again. These controls protect pin-list ordering but do not invalidate ordinary reply-target payloads.
Hardening Proposals
proposed — Make indirect reply-target delivery obey the viewer’s current visibility, consistently across model and API serialization, and reconcile displayed reply previews when unpinning removes visibility. Preserve the distinction between revoking future server delivery and recalling previously received content.

The pin action now checks the limit again after it takes the conversation lock,
so two maintainers pinning the 25th message at once can't end up with 26. The
request's check still gives the usual message; the losing pin just doesn't
happen, and the web treats a pin missing from the answer as failed.
API pins no longer carry reply_to_id, matching the web, so a member without
history doesn't get the id of a message they can't read.

The web's message shape has pinned_at; the API's didn't, so the app couldn't
show when a pinned message was pinned. MessageResource now includes it, in the
same ISO 8601 UTC form as created_at.
