feat(log): allow .gif uploads (no external links) - #1184
The PR adds GIF upload and image processing, including a limit on total decoded frame pixels. Image responses and metadata now use MIME types and filenames that match the stored image format. GIFs are converted to WebP data URIs for commit AI decisions.
Changes: GIF image support
Layer / File(s)
Summary
GIF upload and processing composer.json, app/Http/Requests/*, resources/js/lib/read-picked-images.ts, app/Actions/CreateImageFiles.php, tests/Unit/Actions/CreateCommitImagesTest.php, tests/Feature/Controllers/*
Upload rules and the image picker accept GIF. CreateImageFiles preserves GIF output and rejects GIFs that exceed the total decoded frame-pixel limit or fail frame decoding. Tests cover GIF processing and validation.
Image type and filename contract app/Models/Concerns/IsImageFile.php, app/Models/CommitImage.php, app/Models/MessageImage.php, app/Http/Resources/MessageResource.php, resources/js/types/*, tests/Feature/Controllers/Api/*, tests/Unit/Models/CommitImageTest.php
Image models derive MIME type and filename from the stored path. Serialized image data and TypeScript types include image type.
Image delivery and metadata app/Http/Controllers/*ImageController.php, app/Actions/CreateUserFeed.php, app/Services/PageMetadata.php, resources/js/components/*, tests/Feature/Controllers/CommitImageControllerTest.php
Image responses, feed enclosures, page metadata, and download filenames use image types and filenames that match the stored format.
GIF conversion for AI decisions app/Actions/UpdateCommitAiDecision.php
GIF images are converted to optimized WebP data URIs. Other image types keep the existing storage-read and base64-encoding path.
GIF uploads can consume excessive processing resources before the image limit takes effect. Bound frame decoding before merging unless this risk is explicitly accepted.
Security architecture risk: High · up to 8526a
GIF uploads introduce a denial-of-service risk because their frames are decoded before the animation-size limit is checked. File limits and per-user throttles reduce exposure, but do not establish containment of expensive decoding. Existing image-access and private-storage controls remain in place.
Retained concerns
High · security · inferred: Newly accepted GIFs undergo frame decoding before the animated-pixel budget can reject them. An upload-capable attacker can therefore consume decoder resources even with an image that ultimately fails validation, threatening shared upload-processing availability. The base rejected GIFs before this path.
Security review details
Security Blast Radius
inferred — An upload-capable account can reach the same GIF parser through commit and messaging flows. Shared validation permits at most three files per request, each at most 10 MB and 6000 pixels per side. Per-user commit and message throttles constrain request frequency, but the available evidence does not establish a global decoder-concurrency or worker-isolation boundary.
Security Findings and Attack Paths
inferred — The retained denial-of-service finding follows an introduced path: attacker-supplied GIF data reaches frame decoding, and only afterward can the animated-pixel check reject it. Exception conversion and rollback cleanup do not recover resources already consumed. Exact memory amplification and cross-worker impact remain unquantified.
Trust Boundaries and Controls
observed — Commit-image delivery retains the owning commit's visibility checks or valid temporary-signature access, with deleted-commit and file-existence checks. Delivery still uses sandbox, nosniff, and private-cache headers. The inspected comparison did not show a new arbitrary-path or cross-user access path.
observed — Web message-image access checks current message visibility. API image URLs require relative signatures and recheck visibility for the referenced user. Both delivery controllers retain decryption and restrictive response headers; their changes replace fixed WebP response metadata with format-aware values.
Resilience and Maintainability Implications
observed — For commits sent to AI moderation, GIF conversion failures occur before decision writes and propagate to the existing retrying job rather than triggering an approval fallback. Status changes remain pending-only, transactionally locked transitions, limiting repeated or concurrent moderation from overriding an already completed status change.
Hardening Proposals
proposed — Enforce an early-terminating frame or pixel budget without fully decoding the animation first, backed by enforced processing memory, time, and concurrency limits. Retain existing upload-size, dimension, authorization, and per-user rate controls as additional layers.

Full details: Title check
Explanation
The title "feat(log): allow .gif uploads (no external links)" matches the main change in the summary. The PR adds GIF upload support across the backend validation, image storage, GIF optimization, and frontend file picker. The title also states that external GIF links are excluded, which matches the PR objectives. The title is specific and short. It does not mention the per-upload pixel limit or the MIME-type changes, which is acceptable because the title does not need every detail.

- Line 84: Update the frames() helper used by CreateImageFiles to enforce a
maximum frame count while parsing GIFs, rejecting the GIF as soon as the limit
is reached rather than materializing the complete frame array. Use the bounded
count in the existing GIF pixel check.
