Add 'hadron team session shed': write the checkpoint node, recovery prompt and resume claim in the CLI #952

Closed

Description

@shadowbrush

Follow-up to hadron-memory/hadron-server#2131 (auto-shed killed a coordinator without a handoff) and related to hadron-server#1958.

Problem

The shed lifecycle is split across three unreviewed or drifting places: a bash script in ~/.local/bin/worker-auto-shed (per host, not under version control except a candidate copy on the #1958 branch), the shed task prose in a Hadron node, and a recovery prompt embedded in the script. The prompt's wording has repeatedly disagreed with the CLI's own exit-code behavior (#1958). The CLI has hadron team session resume-claim but nothing else for a shed. The first version of the hook never killed a process (0/20 fires) and, by design, never wrote a handoff; both were found in production.

Proposal

A reviewed Go command, e.g. hadron team session shed [--auto] [--print-prompt]:

  1. Checkpoint node: write sheds:auto-<stamp> (or the manual shed shape) into the worker's working memory from SERVER state (session, chat head and watermark, open work items, worker briefing pointers), not by parsing a transcript. Optional --transcript <path> appends the last statements and inbound prompts as a fallback.
  2. Recovery prompt: generated by the CLI so it always matches its own exit codes; --print-prompt is side-effect-free (the #1958 candidate already specifies this).
  3. Resume claim: same call, as the last step.
  4. Never blocks: every failure exits 0 with a message, so a hook can call it safely. Idempotent within the cooldown.

Stays outside the CLI (host-specific)

Hook wiring, the transcript snapshot, the worker-supervise check and the kill (CLAUDE_PID). The hook reduces to a few lines: call hadron team session shed --auto, then stop the process.

Acceptance

  • Tests: command writes the node, the prompt and the claim; --print-prompt writes nothing and calls no server; failure paths exit 0.
  • Red pin: a hook run whose checkpoint write fails still proceeds to the kill.
  • Docs: hadron-docs CLI reference entry; the shed task node updated to call the command.

Open

Whether the checkpoint needs a server-side read for open work items (a server issue if so). Interim mitigation already deployed on this host: ~/.local/bin/worker-auto-shed-handoff (see the comment on hadron-server#2131); it should be replaced by this command.

GAPS: hadron-cli#952 (hadron team session shed), verified at origin/main 3a10988: no shed subcommand exists (session.go has start|end|resume-claim|sync-model|set-model; resume-claim is at session_resume.go:264), no PR is open, and server#2131 and #1958 are still OPEN. I could not find the "#1958 candidate" of --print-prompt in this repo, so its wording is not checkable here.

    Before CHECKED the author attaches:

    1. The exact server reads for each checkpoint field (session, chat head and watermark, open work items, briefing pointers) as existing GraphQL operations, or a linked server issue for any that is missing.
    2. The node loc and body shape (sheds:auto-<stamp> and the manual shape) and where the checkpoint is written.
    3. The exit-code contract for "never blocks, always exits 0" against agentic-usage.md, and what --print-prompt prints (side-effect-free).
    4. Where the idempotence cooldown is stored.
    5. The resume-claim step order so a failed node write cannot leave a claim.

Provisional schedule: T1, cross-family blind READ + shallow LOCAL, QA through the CLI on a disposable stack; UX waived; size M. @patrick

Attach (answers Xanthos's 5 GAPS). Checked at CLI origin/main 0f1c48a. Note: hadron-server#1958 is now CLOSED (the resume claim shipped); #2131 is still OPEN and is this command's motivation, not a build dependency. The "#1958 candidate" is not in this repo, so its wording is NOT inherited: item 3 below specifies --print-prompt itself.

    1. Server reads, all existing operations (no server change) in internal/api/queries/:

    Checkpoint field Operation
session (id, worker, app, tool, start) binding file + GetTeamSession($id) (team.graphql:729)
chat head TeamChatReadHead($appRef) (:1263, last surviving message) and TeamChatReadMetadata (:1274, defaultChannel.lastSeq, diagnostic only, may be refused)
chat read watermark (cursor) CheckChatCursor($channelRef,$worker,$appRef) (chatcheck.graphql:17)
    open work items TeamWorkItems($appRef,$sessionRef,…) (team.graphql:868)
briefing pointers GetWorkerContinuity($ref) (:297: status, last handoff loc/urn, previous session)
Each read is independent: a failed read writes unavailable: <reason> for that field and the shed continues. A field is never fabricated. The node writer is CreateNode (nodes.graphql:358), the same operation node create uses.

    2. Node loc and body. Written to the worker's working memory (the sheds: branch, same as the manual shed skill): auto = sheds:auto-<UTC YYYYMMDD-HHMMSS>, manual (no --auto) = sheds:<UTC YYYY-MM-DD-HHMM>. Body, fixed headings in this order: ## Identity (worker, session, app, worktree), ## Watermark (chat head, read cursor, both with fetch time), ## Open work (work-item refs, capped, count of the rest), ## Briefing pointers (continuity handoff loc, previous session), ## Recovery prompt (the printed prompt). --transcript <path> adds ## Transcript tail (last N statements/inbound prompts, bounded bytes, secrets not scrubbed by the CLI so the flag is opt-in and the file is the host's). The node is created, then read back by loc; only a verified read-back counts as written.

    3. Exit codes and --print-prompt. Contract: shed ALWAYS exits 0, even on usage-like failures, prints the failure as one fixed sanitized line on stderr and a machine line on stdout under --json ({"status":"written|skipped|failed","node":…,"claim":…,"reason":…}). It follows the existing precedent in agentic-usage.md (sync-model --hook: exits 0 on any failure, nothing on stdout, one sanitized stderr line); I add a "team session shed" paragraph beside it so the exit-code table stays honest. The generated prompt is built from the same command table (so it names whoami --check, session start with no --as, the 60s window, exit-2 CHOOSE) and a test pins every command and exit code it cites against the registered cobra commands. --print-prompt is side-effect-free: no node, no claim, no cooldown stamp, no network except the read-only reads in item 1 (and none with --offline, which prints the prompt with placeholders).

    4. Idempotence cooldown. Stored locally, not on the server: <git-dir>/hadron-team-shed.json beside the binding (same per-worktree resolution as bindingFileName), {sessionId, lastShedAt, node}; the binding file's schema is NOT touched (its future is an open point from #1958/Vera). A second shed --auto for the same session inside the cooldown (default 10 min, --cooldown) exits 0 as skipped and prints the existing node loc; it writes no node and no claim. The stamp is written only after a verified node write. A different sessionId resets it. Manual (no --auto) ignores the cooldown.

    5. Step order (a failed node write can never leave a claim). (1) read binding and verify server (checkBindingServer); (2) server reads; (3) render body and prompt; (4) cooldown check; (5) create node; (6) read it back; (7) write the cooldown stamp; (8) CreateResumeClaim LAST. Any failure at 1-6 stops before 8 and exits 0 with no claim. A failure at 8 leaves a verified node and no claim: reported as claim: failed, and the prompt says the node is the recovery path. The claim lasts 60s, so nothing slow runs after it (the host must reset immediately). Idempotent re-run after a failed claim retries only the claim.

Tests (red first). Table test of each step's failure -> exit 0, no claim called (fake client asserts CreateResumeClaim not invoked on 1-6); cooldown hit/miss/other-session; --print-prompt makes zero mutation calls; prompt-vs-cobra-table pin; read-failure degrades one field only; golden node body. Closing scope: CLI command + docs paragraph; hook wiring, transcript snapshot, supervise check and kill stay host-side.

CHECKED, T1. Patrick's attach (2026-10-24T16:37Z) answers all five deltas. Verified at CLI origin/main 0f1c48a: there is still no shed subcommand; every operation named in the read table exists in internal/api/queries (TeamChatReadHead, TeamChatReadMetadata, GetTeamSession, TeamWorkItems, GetWorkerContinuity, CreateResumeClaim in team.graphql; CheckChatCursor in chatcheck.graphql); checkBindingServer and bindingFileName exist; and the exit-0 precedent is real (team session sync-model --hook, session_model.go:83, documented in agentic-usage.md). #1958 closed, #2131 is motivation only. No server change, no access change: the command writes one node into the worker's own memory under the worker's own authority and mints a claim through the existing call.

Accepted as written: the per-field independent reads with unavailable: <reason> and never a fabricated value; the fixed node shape and loc forms; verified read-back before anything counts as written; the cooldown file beside the binding (binding schema untouched); the eight-step order with the claim LAST so a failed node write can never leave a claim; --print-prompt side-effect-free and generated from the command table with a pin against the registered cobra commands; the red-first table.

Four builder conditions (small; the rest needs no re-review):

    1. 'Always exits 0' must cover flag-parse errors under --auto. cobra rejects a bad or unknown flag before RunE, so a hook with a typo would exit non-zero and block. Handle it (a FlagErrorFunc/SilenceUsage path scoped to --auto, one sanitized stderr line) and pin it with a bad-flag case. Manual mode keeps normal usage exit codes; say so in the help.
    2. Resolve the cooldown/claim contradiction. The attach says a second --auto inside the cooldown is skipped with no claim, and also that a re-run after a failed claim retries only the claim. Record claim: written|failed in the cooldown file: skipped-with-claim-failed retries the claim only; skipped-with-claim-written does nothing. Pin both.
    3. No claim material in output. Neither --json, stderr, nor the node body may echo the resume-claim value or any bearer; the blind reviewer checks this explicitly. The transcript-tail flag stays opt-in with help text that the host's file is not scrubbed and the lines land in a node the team can read.
    4. Scope of this PR: CLI command + the agentic-usage.md paragraph. The acceptance's hadron-docs CLI-reference entry and the update of the shed task node to call the command are separate follow-ups (file them; the task-node edit is a Hadron node change, not code). The CLI PR therefore uses Refs #952, and I close it on evidence once the follow-ups are linked or Holger accepts the split.

Review schedule (stamped once): T1. Author CI + one cross-family BLIND READ (including the no-secret-output check above) + shallow LOCAL + QA through the compiled CLI on a disposable stack, covering: node written and read back, claim last, a forced node-write failure leaves no claim, a bad flag under --auto exits 0, --print-prompt makes zero mutations. UX waived; size M. No §10: no gate or read surface changes.
