perf: load the photo viewer only when a photo opens - #340
The photo viewer now loads when a photo opens, instead of being part of the layout every page loads
The layout chunk drops from 593 to 507 KB (188.6 → 162.3 kB gzip)
Pages without commit cards, like settings, load 86 KB less before they render; pages showing commits load about the same, since they need the commit card code anyway
Opening a photo looks and works the same

Improvements
Updated the photo-viewing experience so the viewer appears when a photo is shown and remains on the page after the photo is closed. This keeps the viewing experience consistent as users open and close photos, while pages marked as deleted do not display the viewer.
Could you provide before-after recordings to see how it affects (if at all) images loading times (when you explicitly refresh on an opened image), as well as drafts and composer?

AppLayout now loads CommitImageViewer lazily. It tracks whether a photo has appeared and renders the viewer inside Suspense after that occurs, while the page is not deleted.

Summary
Lazy viewer loading and rendering resources/js/layouts/app-layout.tsx
AppLayout reads an optional photo prop, tracks whether a photo has appeared, and lazily loads CommitImageViewer. It renders the viewer inside Suspense after a photo has appeared and while the page is not deleted.
Opening a photo may briefly show a blank viewer; add a lightweight loading fallback.
Security architecture risk: Low · up to a4e05
Photo authorization and image-delivery controls remain unchanged. The main risk is failure containment: a failed on-demand viewer download is not isolated from the running application, so opening a photo could interrupt the current page.
Retained concerns
Low · reliability · inferred: A rejected viewer import can propagate beyond the optional photo feature into the running client application. Suspense handles pending loading, but the changed boundary and inspected application root provide no error boundary or demonstrated in-session recovery. The base also lacked recovery for eager loading failures; this PR moves a possible application-level failure to a later photo-open action.
Security review details
Security Blast Radius
inferred — The introduced failure path is bounded to clients attempting to open the viewer. The inspected change does not increase server privileges, cross-user data access, or the authority available to photo content.
Trust Boundaries and Controls
inferred — Photo state controls presentation, not authorization or executable-module selection. Forcing the fixed viewer module to load does not bypass the independent server checks on image delivery. Existing image URLs and download-route construction remain the viewer’s resource paths.
Resilience and Maintainability Implications
observed — Deletion still replaces the viewer with DeletedPageDialog. Ordinary closure supplies a null index, and the shared viewer removes its document keyboard listener when closed or unmounted. These cleanup controls are distinct from the unresolved containment of a rejected module load.
