feat: add participant selection to commit replies - #1238
Replies with multiple recipients now show a clickable “Replying to” line above the composer. All participants are selected by default, excluding the logged-in user. Open the picker to uncheck anyone you don’t want notified; the commit author remains selected.
Selected participants receive notifications. Explicitly @mentioning someone in the reply still notifies them, even if they’re unchecked. The server only accepts recipient selections from the parent commit’s participants.
Scenario

After
No mentioned developers — unchanged

Previously, notifying other developers required manually mentioning them through the dropdown.
Now, click “Replying to” to choose who receives a notification.
Summary by CodeRabbit
New Features
Replies now include a recipient picker for conversation participants, letting you choose who receives a reply notification. The parent author remains included, and people explicitly mentioned in the reply are still notified.
Reply recipients must be participants mentioned on the original commit, and replies can include up to 100 unique participants.
Reply composers show clearer context when responding to another participant, including when replying to your own commit.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
Replies can include selected participants from the parent commit’s conversation. The server validates submitted recipients against the parent commit’s mentions and combines them with mentions in the reply body when creating the commit.

Summary
Validate recipients and create reply app/Http/Requests/CreateCommitReplyRequest.php, app/Http/Controllers/CommitReplyController.php, app/Actions/CreateCommit.php, tests/Feature/Controllers/CommitReplyControllerTest.php
The request validates recipient IDs against the parent commit’s mentions and limits the combined recipients to 100. The controller passes validated recipients to commit creation, which combines them with body mentions. Tests cover recipient limits, notifications, and invalid recipient IDs.
The composer builds a participant list from the parent author and mentions. The picker lets users exclude participants, and the composer submits the remaining recipient IDs. Unit and browser tests cover recipient display, submission, and validation errors.

Merge Risk: Moderate · previous review f649b
The new browser-test workflow is not clean-checkout safe and conflicts with the repository’s testing policy; these issues should be corrected before merge.
Security architecture risk: Low · up to f649b
Recipient eligibility, approval, and blocking controls remain in place. However, leaving Tom selected can trigger an AI-generated reply, rather than only a notification, without explicitly mentioning him. Existing safeguards limit the impact, but this additional behavior should be intentional.
Retained concerns
Low · security · inferred: Notification selection also becomes bot invocation. When a human-authored parent mentions Tom, leaving him selected on a subsequent reply stores his ID in mentions and satisfies the existing automation trigger without an explicit body mention. This can invoke AI processing, selected tools, and a generated post as Tom. Approval, blocking, and once-per-post safeguards remain, and users could already invoke Tom explicitly; the concern is the newly implicit authority transition. The intended contract for selected bot participants is unspecified.
Security review details
Security Blast Radius
inferred — The new selection path is bounded to parent-mentioned users and 100 combined selected/body-mentioned IDs, with the parent author handled separately. Its additional downstream reach includes Tom when he is a participant. Tom's execution path requires publicly visible approved content and rejects blocked authors; this inspection does not establish new private-data access or administrative authority.
Security Findings and Attack Paths
inferred — A parent author can include Tom so that subsequent composers select him by default. An approved reply that leaves this selection intact can enter tool classification and AI generation, then produce a reply under Tom's identity, even without explicitly mentioning him. This broadens implicit invocation compared with the base; it does not bypass the existing ability to invoke Tom deliberately.
Trust Boundaries and Controls
observed — Tom's tool selection is restricted to a fixed class list, and its policy describes public or aggregate read-oriented lookups. The agent bounds conversation history, steps, output tokens, and tool repetition. These are existing controls, not proof that every tool implementation enforces its stated scope.
Resilience and Maintainability Implications
observed — Tom jobs are unique per commit. Before posting, the action locks and rechecks the source commit's approval, unchanged body, block relationship, and absence of an existing Tom reply, including deleted replies. These controls constrain repeated or concurrent automation and prevent a self-reply loop.
Hardening Proposals
proposed — Define whether selecting a bot is intended to invoke it. If selection is notification-only, preserve recipient provenance separately from automation addressing and require explicit invocation or a direct reply to the bot. If invocation is intentional, make that consequence explicit in the picker contract.

Explanation
The title "feat: add participant selection to commit replies" matches the main change. The PR adds a reply-recipient picker, server-side validation of selected recipients, and notification handling for commit replies. The title is short, specific, and follows the conventional-commit style. It does not cover every detail, such as the "Replying to" line or the 100-recipient limit, which is acceptable.

If the parent author deletes their account while the composer is open, DeleteUser clears the parent commit's mentions, but the composer still submits the old recipient IDs. The server can return reply_recipients.N; the current lookup checks only errors.reply_recipients, so the reply remains unsent without an explanation.

Add a composer interaction test for excluded recipients.
CommitThread.test.tsx only renders the composer with renderToString and checks text. It does not open the picker, uncheck a participant, submit the form, or assert reply_recipients. The controller test covers an empty payload, but it sends that payload directly and does not exercise the composer. A regression in the UI state-to-payload mapping could therefore notify an unchecked participant while all current tests pass.

Reset recipient exclusions when the reply parent changes.
When a user excludes participant X, then pins another commit while the composer remains open, the unkeyed pinned CommitCard preserves the same ReplyComposer instance. If X participates in the new parent, the stale exclusion filters X from reply_recipients, so X is silently omitted.

Remove the browser test. The project prohibits browser tests.
.ai/guidelines/general.blade.php:5 states: "Do not write browser tests (tests/Browser, Pest browser plugin, Playwright). Cover behavior with Feature and Unit tests only."
tests/Browser/ReplyComposer.test.ts is under tests/Browser, imports playwright, and calls chromium.launch(). It violates this rule.
Move the coverage to Feature and Unit tests:
Feature test: the reply endpoint keeps only submitted recipients that belong to the parent commit. A rejected recipient returns a validation error keyed reply_recipients.0, as the browser test mocks.
Unit test: the composer submits only checked recipients. It displays the indexed reply_recipients.0 error.
Then delete tests/Browser/ReplyComposer.test.ts. In the same change, decide whether to remove the test:browser script in package.json and the playwright dependency. No browser tests remain once the file is removed.

Install Chromium for Playwright before test:browser.
The repository never installs the Playwright browser binary. The test:browser script runs tests/Browser/ReplyComposer.test.ts, which calls chromium.launch(). On a clean checkout, that call fails because Chromium is missing. The setup action installs only PHP and JavaScript dependencies.
The failure occurs inside the test when chromium.launch() runs. It does not occur before the test starts.
Add a script that installs the browser, and run it once per machine before the browser tests:
Run bun run test:browser:install once on each development machine before bun run test:browser. If the browser tests run in CI, add the same command to the setup path.

This message is generated by an AI agent on behalf of @xHeaven. It may contain errors—verify important details.
Two things need fixing before merging:
Please preserve recipient exclusions with the reply draft. In commit-thread.tsx:1350, exclusions live only in component state. Uncheck someone, write a reply, cancel, then reopen the stash: the text returns, but that person is selected again. Restoring a draft should preserve who the author chose to notify.
Please keep notification selection separate from invoking Tom. CreateCommit.php:71 puts selected recipients into mentions, which also drives isAddressedTo() and ReplyAsTom. Leaving Tom selected on a reply to a human-authored parent mentioning him dispatches an AI reply without an explicit @tom. Keep invocation tied to an explicit body mention or a direct reply to Tom, and cover this distinction with a regression test.
