fix(console): surface unreadable to-do count and account metadata - #1008
Qoder Desktop agent (AI-assisted); the change was read back as a diff and run through the repository checks below.
What changed
Two boot-time reads in the v2 shell failed silently and the UI then rendered a state that reads as "nothing to report".
app/App.tsx swallowed any /api/decisions-inbox read failure into setTodoCount(null), and app/AppShell.tsx draws no badge for null. An unreadable inbox therefore looked identical to an inbox with nothing pending. The shell now carries todoStatus (loading | ok | read_failed); read_failed renders an explicit ? marker on the To-dos item and extends its aria-label with the localized copy, while a known count still wins.
The same file swallowed /api/config into config = null, so every ScopeOption.paper computed to false. The paper badge disappeared and benchmarkPolicy treated every account — paper included — as live. paper is now boolean | null (null = environment unknown), ScopeContext gains metaStatus, the scope panel states that names and paper/live labels are unavailable and offers the existing retry, and benchmarkPolicy only counts paper === false as live.
Behaviour is unchanged when both reads succeed: with a readable directory, paper is the same boolean as before, and when nothing is known-live the existing whole-cohort fallback in benchmarkPolicy still applies. web/strategy-switch-console/v2_asset_map.js is the regenerated committed bundle (npm run build && npm run sync:v2-assets).
How verified
npm run build --prefix web/strategy-switch-console/frontend — TypeScript check, Vite build, size budget OK.
npm run sync:v2-assets --prefix web/strategy-switch-console/frontend then node tests/console_v2_assets_validation.mjs — PASS (26 assets served).
node tests/console_v2_i18n_validation.mjs — PASS (1416 locale entries; both new keys exist in en and zh-CN).
npm run test:operations --prefix web/strategy-switch-console/frontend — all suites PASS, including the new tests/console_shell_unavailable_source_ui_validation.mjs, which renders AppShell to static markup in both languages and asserts the unknown marker only appears for read_failed, and asserts that an account with an unknown environment is excluded from the live benchmark basis.
Not run: the Python suite and the pinned-release QRS-946 evidence branches (no workflow or Python path changed); the deploy itself.

Bug Fixes
When the Decisions count can’t be read, the navigation now shows an unavailable indicator instead of implying there are no pending items. A known count still takes precedence.
If account names or paper/live status can’t be read, the scope switcher displays an error message and retry option, and avoids showing an unsupported account label.
Benchmark policy no longer treats accounts with unknown environments as confirmed live accounts.

only still-valid issues, skip the rest with a brief reason, keep changes
minimal, and validate.

Walkthrough
The console now distinguishes unreadable inbox counts from known counts and reports unreadable account metadata. Unknown account environments are not treated as live accounts by benchmark policy. A new validation script checks the rendered states, policy behavior, and failure-handling declarations.

Summary
Read status and account environment handling web/strategy-switch-console/frontend/src/app/context.ts, web/strategy-switch-console/frontend/src/app/App.tsx, web/strategy-switch-console/frontend/src/pages/performance/benchmarkPolicy.ts
App tracks inbox and account metadata read status. Scope options can represent an unknown account environment with paper: null. Benchmark policy treats only paper === false as live.
Unavailable data indicators web/strategy-switch-console/frontend/src/app/AppShell.tsx, web/strategy-switch-console/frontend/src/app/app.css, web/strategy-switch-console/frontend/src/components/ScopeSwitcher.tsx, web/strategy-switch-console/frontend/src/i18n/{en,zh-CN}.ts
The Decisions navigation displays an unavailable marker and accessible label when the inbox read fails. The scope switcher displays a metadata error and shows a paper badge only when the environment is known to be paper.
Validation coverage and command integration tests/console_shell_unavailable_source_ui_validation.mjs, web/strategy-switch-console/frontend/package.json
The validation script checks to-do badge states, benchmark policy for unknown environments, and source declarations for failure handling. The operations test command runs the script.
The to-do marker can remain unknown after a successful retry, and the new validation cannot run from paths containing spaces. Reloading or using a different path provides a workaround.

Explanation
The title "fix(console): surface unreadable to-do count and account metadata" matches the main change. The PR makes failed reads of the decisions inbox and account config visible in the console shell. It shows a '?' marker for an unreadable to-do count and marks account names and paper/live labels as unavailable when metadata fails. The title names both parts of the change and uses a conventional commit prefix. It does not cover the benchmarkPolicy live-account change or the validation script, which is expected for a short title.

The new validation renders AppShell with metaStatus: "ready" and only checks source text. The lifecycle test exercises a different src/App.tsx and explicitly performs no DOM rendering. Add a focused test for src/app/App.tsx that makes /api/config fail, opens the scope panel, and asserts shell.scope_meta_error plus the retry button.

Applying owner-approved as an explicitly recorded exception, not as an audit pass.
CodeRabbit did not complete a review of this head. The automatic review at 19:46Z hit the free OSS limit (Review limit reached, next window in 13 minutes); the re-trigger at 20:06Z had posted no findings and no Review finished reply when this label was applied. Inline review threads at that moment: 0 — which is an absence of results, not a clean audit.
Basis used instead, all of it reproduced locally on head 3a56f564:
npm run build (TypeScript + Vite + size budget), npm run sync:v2-assets, then tests/console_v2_assets_validation.mjs and tests/console_v2_i18n_validation.mjs — PASS.
npm run test:operations — all suites PASS, including the new tests/console_shell_unavailable_source_ui_validation.mjs.
14 further tests/console_* / tests/kv_directory_* / tests/display_names_* scripts and node --test tests/console_active_module_probe.test.mjs (9/9) — PASS.
Required checks on this head: js (both), python, Documentation check, actionlint, Gitleaks, commit-message convention, pr-template — pass. risk-gate is the only failing check and it fails solely for the missing label.
Owner instruction for this exception: 2026-11-01, "现在就打 owner-approved 合并".
CodeRabbit found that the to-do badge only learned the boot outcome, so a
successful retry on the To-dos page left the shell reporting an outage it had
already recovered from. One inbox read now notifies every reader.
Both actionable findings and the nitpick are addressed in 31e26e81.
tests/...mjs:9 — accepted. root now comes from fileURLToPath, so a checkout path containing %20 gives esbuild a valid resolveDir.
app/App.tsx:108 — accepted, and it was a real regression risk: the badge only ever learned the boot outcome, so after a successful retry on the To-dos page the shell would keep showing ?. loadInbox now notifies its listeners whenever a fresh read lands, and the shell subscribes, so one request serves the badge and both pages. Boot now reads only the session; the badge has its own effect. The notification is a module-local listener rather than a window event — tests/console_inbox_requests_validation.mjs runs endpoints.ts in Node, where window does not exist, and it failed on the first attempt at this fix before being rewritten that way.
Nitpick — accepted for the metadata notice: ScopeMetaNotice is now a rendered assertion in both languages instead of a source-text match. The remaining source assertions (metaStatus === "error" && <ScopeMetaNotice, option.paper === true, paper: config ... : null) stay, because the open scope panel is gated on local useState and there is no DOM implementation in this repository's test harness; the panel's own error path has only ever been covered that way.
Verification on 31e26e81: npm run build (tsc + Vite + size budget), npm run sync:v2-assets, npm run test:operations — exit 0, and console_inbox_requests_validation.mjs, console_v2_assets_validation.mjs, console_v2_i18n_validation.mjs, console_deploy_safety_validation.mjs, console_v2_worker_validation.mjs, console_display_gaps_validation.mjs, console_catalog_release_validation.mjs, console_account_state_validation.mjs, console_candidate_readiness_validation.mjs, console_acceptance_budget_validation.mjs, kv_directory_validation.mjs, console_source_quota_validation.mjs, display_names_validation.mjs, website_release_combination_validation.mjs, console_shell_unavailable_source_ui_validation.mjs — all PASS.
A re-audit is not available: the review that produced these findings consumed the last included review of the hour (0 remain after this review). Merging under the owner-approved already applied for this PR, with the findings fixed rather than waived.
