Refuse to sign a build from dependencies the deploy won't use - #17
Conversation
A checkout last installed before the PR #13 dependency bump (Vite 8.2.1 against a lockfile pinning 8.3.4) signed a build whose chunks differed from Railway's clean install. The server's manifest check then failed the healthcheck on every deploy, so nothing since #13 has gone live. - webcat:sign now checks node_modules against yarn.lock (yarn check --integrity) and refuses a tree pnpm has rearranged, before it asks for the YubiKey. - packageManager: yarn@1.22.22, so pnpm refuses to run here instead of half-installing into node_modules.
📝 WalkthroughWalkthroughThe package declares Yarn 1.22.22. The signing script checks installed dependencies before checking the YubiKey. A new helper detects missing or pnpm-layout dependencies and reports failed Yarn integrity checks. Vitest tests cover these cases. ChangesSigning dependency preflight
Priority: ➖ Normal Estimated code review effort: 2 (Simple) | ~10 minutes Change: Bug fix Merge Risk: 🔵 Low · up to The new check before signing should catch an outdated install, which matches the reported failure. However, it trusts Yarn's metadata file rather than the installed packages themselves. A tree changed without updating that metadata could still be signed and then fail deploy healthchecks. This can be merged with awareness, or tightened to verify installed versions. Pre-merge checks |

🗄️ Data Integrity & Integration | 🟠 Major | ⚡ Quick win
Check installed packages before allowing a signature.
Yarn 1’s check --integrity compares yarn.lock with .yarn-integrity; without a file check, it does not verify the installed package contents. If an installed Vite package changes while that metadata remains, dependencyProblem returns null. The signing script can then sign bytes that the deploy will not build. Add a check of the installed versions and files, and add a regression test that changes an installed package without changing .yarn-integrity. (raw.githubusercontent.com)

Why
Every deploy since #13 failed its healthcheck. The signing checkout's
node_modulespredated #13's dependency bump (Vite 8.2.1 vs 8.3.4 inyarn.lock), so the signed manifest described a build Railway never makes, and the server's startup manifest check refused to go healthy. Runningpnpmin the repo had also half-convertednode_modulesto pnpm's layout. What
yarn webcat:signgains a first step, before the YubiKey: refuse ifnode_modulesis missing, was touched by pnpm, or failsyarn check --integrityagainstyarn.lock. Logic inscripts/webcatDeps.mjs, tests inscripts/webcatDeps.test.ts."packageManager": "yarn@1.22.22"so pnpm refuses up front ("This project is configured to use yarn") instead of installing.Verified
